Mastering the Coach's Toolkit: It’s All in the Questions

One of the most surprising and powerful lessons we teach is this: the best leaders often have the least to say. Their influence comes not from giving great speeches, but from asking great questions.

The ECA curriculum places a heavy emphasis on mastering the art of the empowering question. These are questions designed to unlock insight, foster creativity, and transfer ownership. As Don teaches, empowering questions are typically open-ended and focus on possibilities. They often begin with words like:

  • What? (e.g., "What outcome are we aiming for here?")
  • How? (e.g., "How might we approach this challenge?")
  • Where? (e.g., "Where could we find the information we need?")

Equally important is learning which question types to avoid, as they can inadvertently shut down dialogue and disempower your team.

The most common culprit is the "Why" question. While it seems innocent, a question like "Why did you handle it that way?" can feel accusatory. It prompts justification of the past instead of exploration of the future.

The second is the Yes/No question, which often masks a leading statement. Asking, "Don't you agree this is the best way?" isn't a genuine inquiry; it's a way to seek validation for your own idea. A far more powerful alternative is, "What are the pros and cons of the different options we have?"

This all comes back to a core principle we drill into every coach we train: Coaches bring the process; clients bring the content. Your role as a leader is to create a safe and structured process for thinking, not to provide the thoughts themselves.
